We’re a DTC pre-packaged meal delivery brand (Shopify). We don’t want a generic dashboard. We want an experienced operator to work out which KPIs truly matter at our stage, explain why, and give us a simple weekly scoreboard. Your mandate: Diagnose our business model, channel mix, and unit economics. Decide the 3–5 weekly KPIs (max) we should obsess over, plus any cash guardrails. Explain the why: trade-offs, what we’re not tracking, and where each KPI breaks down. Deliver a one-page scoreboard (green/yellow/red bands) our team can operate tomorrow. (Optional) Outline the first 2–3 tests you’d run to move those KPIs. Deliverables (short, concrete): KPI Decision Brief (≤2 pages): recommended KPIs, clear definitions, formulas, and sources. One-Page Scoreboard (Sheet): KPI, definition, owner, thresholds, and “If RED ⇒ Do This Now.” Readout Call (45–60 min): walk us through the logic, caveats, and how to run a weekly ritual. Inputs we’ll share (under NDA): Business model, revenue, order volume, channels, and constraints. Shopify/ads/finance exports. Current targets, if relevant. Who we’re looking for: Operator experience in DTC food/CPG (meal delivery a plus). Owned outcomes: CAC↓, CLTV↑, or margin↑ (bring proof). Comfortable with subscriptions/cohorts, attribution messiness, and payback. Able to keep things simple and actionable.
